What VITALIS is, how it works, what it can inform and what still needs evidence.

What It Is

Managers already notice capability, response to feedback and the way effort holds under pressure. The difficulty is that much of this judgement remains in memory. By the time a development, assignment or talent decision is discussed, the original work instances may have become a general impression.

VITALIS gives those observations a written standard, an evidence requirement and a reviewable record. It helps an organisation preserve what was seen, separate three management questions and return later to examine what changed.

VITALIS is a structured workplace-observation protocol. The person who has observed the work records decision-relevant instances against written anchors, discusses the evidence with the observed person and uses the reading to inform a next management step.

Its current purpose is development and deployment support. It is not presented as a validated psychometric test, a personality instrument or a self-report questionnaire.

VITALIS shares established practices with behavioural rating systems and with structured observation in fields such as medicine, teaching and aviation. Its contribution lies in how those practices are connected.

A named work instance is required before a level is entered. Thin evidence limits the reading rather than being filled by confidence. Capability, growth momentum and core vitality remain separate. The person can add context or disagreement. A later reading returns to the same standard so the organisation can examine whether its action changed the work.

The method is an assembly of established disciplines applied to a specific management problem; it is not presented as an invention of every component.

Capability is what a person can deliver in the work now: the range of tasks they can carry, the difficulty they can absorb and how independently the work holds.

The X-axis is read from observed work rather than a test or self-rating. Its behavioural anchors are tailored to the industry, company and role, while the underlying functions and level logic remain fixed. Capability is kept separate from growth momentum because a current level does not show whether the person is improving.

Growth momentum is the direction and rate at which a person converts input into changed work. It looks separately at the conversion of teaching, imposed change and personal feedback because people may move quickly in one and slowly in another.

Y is a rate rather than a capability level. A capable person may be progressing quickly, consolidating or slowing down. An initial reading can indicate direction; a later reading against the same standard provides a stronger basis for judging the rate of change.

Core vitality is what appears to sustain care, effort and judgement when conditions become harder. It considers the standard a person keeps when supervision is lighter, how judgement holds under pressure and whether important loops are closed.

Z is read from observed work rather than personality claims or presentation style. It remains separate from capability and momentum because the three readings answer different management questions.

What It Gives The Organisation

A manager can begin with a more specific question. The evidence may point to teaching, coaching, a change in conditions, an adjustment to load, a staged assignment or further observation.

The three readings also help distinguish situations that can look similar in an output number: a capable person who has stopped progressing, an emerging person who is converting feedback quickly, or a capable person whose role is not using what they can offer. The reading informs the choice; the manager remains accountable for the decision and conversation.

The organisation receives a management record that keeps the three readings separate and shows the named work instances, evidence limits, interpretation, person's response, next move and next observation.

The observed person should also receive the relevant version of the record and have a route to discuss it, add context or preserve written disagreement. The output is not a ranked employee list, a percentile or one composite score.

The report presents capability, growth momentum and core vitality separately because each axis leads to a different management question. A single figure does not replace the three readings, and the axes are not averaged into one public verdict.

How It Works

A manager records a decision-relevant work instance: what happened, when it happened, the conditions, the observed response and the visible consequence. The record also identifies the written anchor being considered and any important evidence gap.

VITALIS focuses on decision-relevant instances rather than becoming a diary of every conversation. It teaches managers to preserve the work evidence that may matter when a later development, assignment or talent decision needs to be reviewed.

The current operating design builds a first reading over six to eight weeks of ordinary work. It does not require a separate assessment day. Recording and review are expected to take approximately twenty to thirty minutes per person, with brief calibration or discussion added where needed.

A later reading uses the same standard after enough new work has occurred. These are current protocol parameters; Live deployments will examine whether the cadence and burden are suitable in practice.

The current scope is individual-contributor roles where a manager can directly observe the work or review it in sufficient detail. Live deployments begin with cohorts that provide regular, decision-relevant work evidence.

The capability axis is tailored to the industry, company and role through a deliberate role-and-evidence review. Y and Z retain the same decision logic across industries. New settings require calibration before live use.

VITALIS makes judgement more inspectable through written definitions, named work instances, evidence thresholds, calibration and a visible record of uncertainty. Missing evidence is marked as a limit or Not observed rather than filled by inference.

Structure does not remove bias or guarantee agreement. It makes disagreement easier to locate, discuss and measure. Live deployments will test inter-rater agreement in the intended workplace settings rather than assume it from the design.

The accountable manager or assessor makes the reading. AI may support administration by transcribing notes, organising observations against the rubric and flagging thin or inconsistent evidence.

AI does not assign the level. Keeping that boundary preserves the link between an observed work instance, the person who saw it and the judgement for which that person remains accountable.

Group 04

Boundaries And Evidence

VITALIS is designed to inform development, support, workload, role placement and assignment conversations. A reading may sit alongside other information in the organisation's governance process, but it should not become the sole basis for a hiring, promotion or exit decision.

Selection use would require a separate product design and a separate body of evidence.

Yes. The observed person should receive the relevant record, have an opportunity to discuss the evidence and be able to add context or preserve written disagreement. Their response becomes part of the reviewable chain rather than an informal conversation outside it.

A reading describes the present observed state and the direction visible across available evidence. “Is growing” is therefore an observation claim, not a promise about a future outcome.

Any relationship between a VS1 reading and later performance, retention, promotion or coaching response remains an empirical question for future study.

The protocol, scoring logic and safeguards are specified. Inter-rater agreement, construct boundaries, evidence quality, operating burden and sensitivity to change still require empirical study in the intended settings.

Live deployments are designed to collect that evidence and publish the method, sample, limits and results. The website should not present those results as completed before the studies are run.

VITALIS is designed to structure observed workplace patterns. It does not establish why a pattern exists, infer a stable personality, produce a fine-ranked league table or automate a personnel decision.

Its value is a clearer and more reviewable starting point. Context, work output, the person's response and the organisation's governance remain necessary.

VITALIS gives management judgement a written standard, an evidence requirement and a record that can be revisited. The manager still holds responsibility for context, interpretation, the conversation and the decision.

The system is intended to discipline judgement rather than remove the human responsibility attached to it.

The two instrument types answer different questions. Trait instruments commonly assess relatively stable characteristics, often through a questionnaire at a point in time. VITALIS repeatedly records observed state in the work.

VITALIS does not present its X, Y or Z readings as personality traits, and it makes no current claim about combining its results with a trait instrument.
