Current capability shows what a person can carry now. Growth momentum shows the direction and rate at which the work is changing. Core vitality shows what appears to sustain care, effort and judgement when conditions become harder.

Kept separate, the three readings help an organisation decide what may require teaching, coaching, a change in conditions, a different load, a staged assignment or further observation. A later reading returns to the same standard and asks whether the chosen action changed the work.

Diagnose before you intervene

What is reallyholding the work back?

A low or uneven result does not always describe the same management problem.

The visible outcome may reflect a capability gap, slow conversion of input, capability that is not fully released under current conditions, or evidence that is still too thin to support a conclusion. Treating all four as the same problem can waste training, coaching and management attention.

VS1 separates the questions before a response is chosen:

Can the person carry the work at the required range, difficulty and independence?

Where the evidence shows missing knowledge or skill, teaching, practice or clearer standards may be the appropriate starting point.

Route 02

Growth-conversion gap

Is teaching, change or feedback becoming improved work?

Where the person understands the requirement but the work is not changing, the manager can examine coaching direction, feedback quality, opportunity to practise or the conditions surrounding the change.

Route 03

Potential Release Gap

Is observed capability available but not fully released in the current work?

PRG gives the manager a structured reason to examine role scope, authority, workload and working conditions before prescribing more training.

Evidence gap

Has the relevant work actually been observed?

Where the record is insufficient or contradictory, Not observed limits the reading rather than allowing confidence to fill the gap.

Boundary

PRG is designed to surface a possible release gap; it does not establish that changing the environment will cause a specific performance increase. “Potential” refers to presently observed capability, not a prediction of future potential.

The first saving is not a cheaper intervention. It is avoiding the wrong one.

Once the starting point is clearer, management attention can be allocated with more purpose.

Where should managementand coaching time go?

Development investment becomes more informed when the organisation can see both the current level and the rate of response.

Two people can hold the same capability level and present different investment questions. One may be converting teaching and feedback quickly. Another may be consolidating, slowing or working under conditions that suppress what they can contribute.

Y provides an initial reading of the direction and rate of change. DRIVE indicates where the current pattern of investment intensity warrants review. GPI and DI distinguish positive and negative momentum without turning either into a prediction of future potential.

Together, the readings help a manager choose among six proportionate responses:

  • teach or clarify the standard;
  • coach around a specific conversion point;
  • change a condition or remove an avoidable constraint;
  • adjust load or role scope;
  • offer a staged stretch assignment;
  • observe again before increasing the conclusion.

Coaching direction

The question is not whether coaching works in general; it is whether coaching is the right next investment for this person now.

A 2023 meta-analysis of 39 randomised controlled trial samples, covering 2,528 participants, estimated a moderate positive overall coaching effect of g = .59 across leadership and personal outcomes. The study also reported indications of publication bias, and an average effect does not show which individual will convert coaching into changed work.

VS1 does not claim to predict individual coaching response. It provides a more specific starting point by showing whether the immediate question appears to concern missing capability, response to input, current conditions, load or insufficient evidence. The later reading tests whether the selected direction worked.

Talent review and management time

Talent discussions improve when level, momentum and observed conditions can be examined separately.

VS1 does not calculate or predict potential. It gives a 9-box talent-matrix discussion a more structured, quantified evidence input: what the person can deliver now, how the work is changing, what appears to sustain it and where the evidence remains limited.

That distinction helps managers direct time more deliberately—towards people who need instruction, people who may benefit from coaching, people constrained by the current role or conditions and people whose evidence supports greater autonomy or exposure.

Invest in the next question the evidence supports—not the intervention habit prefers.

Investment decisions lead naturally to the enterprise question: what work can now be entrusted, and under which safeguards?

VS1 helps a manager test whether the evidence, current level and direction are proportionate to the work being entrusted.

For a large organisation, talent decisions are also risk decisions. Putting the right person in the right role, extending authority or assigning business-critical work requires more than confidence in a general impression.

VS1 helps the organisation examine four questions before the assignment becomes difficult to reverse:

  1. Capability — Has the required range, difficulty and independence been demonstrated?
  2. Growth momentum — How has the person converted recent teaching, change and feedback?
  3. Core vitality — What happens to care, effort and judgement when conditions become harder?
  4. Evidence boundary — Which relevant situations have not yet been observed?

The eight evidence flags organise already-observed conditions that may require a proportionate safeguard. A flag may support one of four responses:

  • entrust the work with normal accountability;
  • stage the assignment and increase scope gradually;
  • add defined support, review points or safeguards;
  • collect the missing evidence before increasing the exposure.

A decision file, not a conversation log

VS1 teaches managers to preserve the work evidence that may later matter—not to record every performance conversation.

The record keeps the named work instances, the three separate readings, the evidence limits, the person's relevant response, the next management move and what the later reading needs to examine. This gives role placement, 9-box discussion and important-assignment decisions a chain that can be reviewed without rebuilding the case from memory.

It can also surface a utilisation gap: a capable person may appear average because the role, authority, workload or opportunity does not allow the capability to surface fully. The manager can adjust the work and return later to examine whether the pattern changed.

Boundary

Evidence flags are not predictive labels and do not independently approve or block an employment decision. No single VS1 reading should become the sole basis for hiring, promotion or exit.

The value is not risk-free talent. It is a risk decision with its assumptions visible.

The first reading improves the choice. The second makes the investment accountable.

Why read again

Did the actionchange the work?

The first reading sets the direction; the next asks whether the chosen action changed what can be observed.

The second reading completes the management loop. If the pattern moves, the organisation has evidence to reinforce what helped. If it moves only partly, the support or condition can be adjusted. If it does not move, the original diagnosis deserves to be reopened. If the evidence remains unclear, the observation should improve before the conclusion grows.
